Every commercial bakery has experienced the frustration of chocolate leaking from pain au chocolat during baking. Sometimes it scorches onto the baking tray; sometimes it escapes from one end of the pastry, leaving an uneven filling and an inconsistent eating experience.
It’s tempting to blame the chocolate itself, but that visible failure often masks a much bigger problem. More often than not, the ingredient is simply exposing inconsistencies elsewhere in the production process.
Donald Wressell, senior director of Culinary Operations at Guittard Chocolate Company, says manufacturers should resist treating every chocolate failure as an ingredient failure.
“The baton can contribute to the issue, but it is important to look at the full production process,” he explains. “Leakage is often connected to where the baton is placed and whether the chocolate is properly insulated from direct oven heat. Dough thickness, sealing, proofing and baking temperature can also affect the final result.”
His advice also highlights how bakery manufacturers are changing the way they judge ingredient quality. Manufacturers are no longer interested only in whether an ingredient meets its technical specification; they also need to know whether it will perform consistently once production begins.
When the process fails

Chocolate batons are a surprisingly specialised bakery ingredient. Rather than using chocolate chips or broken pieces, manufacturers making pain au chocolat and other laminated pastries typically use slim, precisely sized sticks designed to soften during baking while retaining enough structure to stay inside the pastry.
The format has become the industry standard because it delivers a consistent amount of chocolate in every product while lending itself to automated depositing on high-speed production lines.
Consistency becomes increasingly important as production scales up.
An artisan baker can often compensate for a slightly oversized baton or adjust its position before rolling the dough, whereas automated equipment expects every baton to arrive with exactly the same dimensions and weight. Small variations can affect depositing accuracy, chocolate distribution and, ultimately, the appearance and consistency of the finished pastry.
Wressell says many of the problems blamed on chocolate actually begin long before the oven.
“More often than not, problems arise because of poor fabrication of the croissant or how the baton is placed,” he explains. “The dough needs to completely encase the baton, or the dough can unfurl. If that happens, then the baton ends up having direct exposure to the sheet pan or the oven heat, and the chocolate would scorch.”
Placement, dough coverage, seam sealing, proofing and baking temperature all influence whether a pastry succeeds or fails. Wressell recommends changing one production variable at a time when troubleshooting rather than immediately changing ingredients because several factors can contribute to the same defect, making it easy to mistake the symptom for the underlying cause.
The reality is familiar to many bakery manufacturers. Ingredients rarely operate in isolation and neither do production problems. A bakery may change chocolate in the hope of eliminating leakage only to discover that proofing, dough handling or depositing accuracy were responsible all along.
Why passing specification isn’t always enough

Manufacturers are applying the same thinking to a growing number of bakery ingredients as they place greater emphasis on production performance alongside traditional laboratory specifications.
A specification sheet can tell a manufacturer almost everything about an ingredient’s composition, but far less about how it will behave on a high-speed production line. Protein, fat, moisture and viscosity remain essential measures of quality, yet they don’t always predict how consistently an ingredient will perform once it reaches the factory floor.
The same lesson has emerged across several core bakery ingredients.
Flour may meet every protein target yet behave differently in the mixer because of variations in wheat quality or growing conditions.
Butter with the correct fat content can laminate differently depending on temperature and handling, while yeast may satisfy every laboratory requirement but still produce subtle differences in fermentation from one production run to the next.
Product developers are increasingly asking not only whether an ingredient meets specification but whether that specification reliably predicts what will happen during production.
Chocolate manufacturers are asking exactly the same questions. They still expect flavour, appearance and functionality, but they also want confidence that every baton will deposit accurately, bake consistently and arrive at the end of the line without creating unnecessary waste or disrupting production.
As bakery production becomes increasingly automated, that level of consistency is no longer desirable; it’s becoming essential. Modern laminated pastry lines repeat exactly the same movements thousands of times every hour, leaving little opportunity to compensate for natural variation once production is underway.
Under those conditions, consistency becomes every bit as valuable as composition because even a minor variation can be repeated across an entire day’s production.
Automation is redefining quality

Suppliers are responding by designing ingredients that not only meet specification but also perform more reliably throughout the manufacturing process.
Wressell says Guittard invested in a new moulding line at its Fairfield, California, manufacturing facility to achieve greater control over baton size and weight. The 158-year-old San Francisco chocolate maker - and the oldest continuously family-owned and operated chocolate company in the US - also redesigned its packaging to reduce breakage during transport and handling while making the batons easier to remove consistently during production.
Development focused on reducing breakage, melt-out and baking inconsistencies while maintaining the softness and flexibility customers expected. Each baton now weighs a consistent 5.5g and breakage rates have fallen to below 3%, according to the company.
The investment wasn’t simply about producing a better chocolate baton; it was about producing one that performs more consistently throughout the manufacturing process.
“As laminated pastry production becomes more automated, maintaining consistency at higher speeds and volumes will remain a challenge,” Wressell explains. “Manufacturers need batons that are dependable in size, weight, flavour and bake performance so they can be placed consistently and move through production without creating unnecessary breakage or waste.”
He believes suppliers also need to think beyond flavour and functionality, taking into account how ingredients are packaged, transported, handled and portioned before they even reach the production line. Performance after baking matters, too, particularly for products that may spend several hours in a retail display before being purchased, because appearance and eating quality remain just as important at the point of sale as they are when the pastry first leaves the oven.
Those considerations are becoming increasingly relevant as bakery manufacturers contend with volatile cocoa prices, rising labour costs and relentless pressure to improve productivity. Under those conditions, reducing waste by even a small margin can have a measurable impact on profitability, particularly on high-volume production lines where the same process is repeated thousands of times each day.
Chocolate leakage may seem like a small technical problem, but it highlights a much bigger challenge facing modern bakery manufacturing.
As production becomes faster and more automated, manufacturers aren’t simply buying ingredients that meet specification but are buying ingredients they can trust to perform consistently every time they reach the production line because, increasingly, that consistency has become one of the industry’s most valuable assets.
